# Implementation support: tender, steering, migration

We support delivery from the tender through steering your service providers to migration and acceptance. No system is replaced blindly.

## Implementation until it runs

We stay with you until the strategy works in daily operations: from the tender and vendor selection through steering your service providers to migration and acceptance. No system is replaced blindly.

### Supported until daily operations work

- Many strategies fail in implementation. Service providers work to their own plans, deadlines slip, and in the end nobody is sure whether the new system has fully taken over the data of the old one.
- We stay at your side until the target picture works in daily operations. We prepare tenders, assess bids against criteria agreed in advance and support the selection. During delivery we steer your service providers against plan and target picture and report to management at fixed intervals.
- For migrations our principle applies: no system is replaced blindly. A system is switched off only once all its data is understood, transferred and reconciled. For this we plan a parallel run of at least three months in which the old and new systems deliver the same results.
- Every step is documented so that it can be traced. At the end there is an acceptance with evidence that also stands up to an audit.

### A partner on your side, all the way to acceptance

#### Your interests towards service providers

We represent your side, not a vendor's. Service providers are measured against plan and target picture, not against their own specifications.

#### Comparable bids

Tenders with clear criteria lead to bids that can genuinely be compared. You choose on the basis of facts.

#### Spot deviations early

Delays, additional effort and quality problems become visible while they can still be corrected.

#### No data loss during migration

Parallel operation and reconciliations ensure that the new system delivers the same results as the old one before anything is switched off.

- Tender and vendor selection
- Steering of service providers and projects
- Consolidation and migration of data
- Parallel run of at least three months
- Acceptance with evidence
- Implementation plan and steering
- Reconciliations and migration evidence
- Audit-proof documentation

### Set up the plan

We translate target picture and roadmap into an implementation plan with milestones and responsibilities.

### Select vendors

We prepare tenders and assess bids against agreed criteria.

### Steer delivery

We lead your service providers against plan and target picture and make deviations visible early.

### Secure the migration

We check data transfer and parallel operation with reconciliations and document the acceptance.

### The project is slipping, the change requests keep growing

The introduction of a new system is delayed, and the service provider keeps reporting additional effort. We compare progress and billing with the agreed target picture, separate justified changes from rework and present a robust new plan. Management decides on the basis of facts again, and the project regains a reliable rhythm.

- After the data strategy
- During a system change
- When internal capacity for steering is lacking

Transform. Based on the target picture and implementation plan from Architect.

### Does SIMO implement things itself?

We steer and support the implementation and work together with your teams and service providers. Who implements what is agreed jointly in the implementation plan.

### Why a parallel run?

So that no data is lost. Old and new run side by side until reconciliations show that everything has been transferred completely. Only then is the old system switched off.
